I spent twenty years inside revenue roles. As VP of Account Management at GWI I grew revenue from existing customers from £3M to £10M, with a team that went from three people to fifty.

What I learned, first as a leader carrying the number and later running my own consulting, is that growth is sequencing, method and system.

Go upstream and find the root cause. Then get the process right. Then let AI do what it is good at. What you end up with is a system that lets you grow your customers with confidence.

The framework

Activate, Cultivate, Expand

To successfully audit, build, or reassess a modern post-sales function, leaders must approach it through three distinct entry points.

A

Activate value

Make sure the right customers are sold, handed over well, and reach meaningful value within 30 days.

True activation starts the moment the deal closes. A well-orchestrated handover tells you the client's precise ambitions and their pain points that drove the purchase.

Activating value means delivering tangible impact: for the business, and for the person who put their name to the decision.

Cultivate relationships

Build the customer plans, relationships, warning signals and renewal rhythm that reveal risk early.

Cultivation shifts interactions from transactional to relational. Value gets embedded, and long-term retention follows.

A human-first approach is a commercial imperative. It means responding to the human in front of you, not only to their pain points.

Expand revenue

Turn proven customer value into natural opportunities for upgrades and wider adoption.

True expansion is a holistic, commercial movement. It turns successful customers into an NRR engine.

It also means putting in the systems that let leaders predict expansion and renewals accurately over the next twelve months.

The problem

Why the usual fixes do not hold

Most companies try one of four things. Chase a retention target. Buy a customer success or AI tool. Hire more people. Commission a strategy deck.

Retention and account growth are results, not activities you can hand to a team.

A tool automates the system you already have. More people make the current model bigger. And a deck fails when an overloaded leader has to implement it alone. So I diagnose, build, implement, equip the team, and leave behind a system that works without me.

Structure and ownership. Who does what, who owns which process, what the service levels are, how the team shows up across all three stages. Plays and talk tracks written with the team rather than for them. A CS Academy, so it can be taught instead of remembered. Coaching for the leader carrying the number.

A NASDAQ-listed commerce AI company

US, Europe and Asia · four months
The challenge
An incoming VP of Customer Success, and a post-sales function inherited from four recently acquired companies. A product environment that had just been harmonised. Skill levels across customer success that ranged from excellent to untrained.
What we built
A move from a functional structure to a regional one. New client segmentation, and a new allocation of accounts to CSMs and regions. A dedicated Customer Success Academy that everyone goes through, which also carried the culture. New processes with product and across the whole go-to-market system. A tech stack that brings AI into the flow of the work and into the analysis of the data.
The outcome
Churn down by a six-figure amount over the course of the engagement. Six figures of new upsell and cross-sell opportunity created. The function is now set up to deliver the reason the acquisitions happened in the first place: selling the portfolio across the base.

The challenge
A reactive account management team. No segmentation. No quarterly business reviews. No structure, and no planning against goals.
What we built
Segmentation and a new allocation of accounts. Play development. Sparring sessions with the leaders and on-site workshops with the team. A shared methodology in SPICED, and a proper expansion motion behind it. Cadences and real account plans. One-to-one and leadership coaching, hip by hip.
The outcome
A substantial increase in pipeline opportunities, up 20%, with plays behind them. Q1 and Q2 both over-delivered. The customer success team now works alongside account management at the same level, and is next in line for the same work.

The challenge
Three teams working without a shared method: churn, key accounts and expansion. Churn risk tracked through health scores rather than real customer data.
What we built
SPICED introduced across the teams, with plays behind it. A move away from health scores to genuine early churn indicators, and a structure for gathering that data as it happens. Plays for growing key accounts vertically, particularly across franchise systems. Hands-on workshops every other day, and regular deal desk check-ins.
The outcome
120% against the expansion goal, two quarters in a row. New opportunities created for sales as well. Early churn down 20% across the first seven months of the engagement.
